The Challenge
A staff back office is a natural place for defects to accumulate: it is used under time pressure, it holds information the business and its customers depend on, and it is rarely reviewed as a whole. The brief was to review it without changing anything in production, and to rank what was found by its effect on customers and staff.
What Was Built
We read the back office, its server routes, its background functions and its data-access rules without writing anything to production. The work combined AI-assisted code reading, the project's own type check, linter and test suite, a read-only look at about two weeks of production logs, and read-only samples of production data. A finding entered the report only with its evidence (a place in the code, a log count or a data count), ranked by its effect on customers and staff, and the report listed separately what could not be verified. Five areas were reviewed: authentication and authorisation, access rules, data exposure and logging, input validation, and workflow integrity with error handling. Eleven fixes followed, one scope per change, and this case study groups them by category rather than listing them. Three closed direct security exposures, in authentication and access control, data exposure and logging, and input validation. One made a business rule enforced by the system itself. Seven fixed correctness and reliability defects found on the way, in error handling, data consistency and user-facing behaviour.
Where It Stands
All eleven fixes shipped with automated tests, were merged, and were released to production. Review points raised after the first versions were fixed in follow-up commits. Decisions about roles, rules and priorities stayed with the client. This case study describes only fixes that have been made, by category; it is not a certificate that no other issue exists.
